How to Document a Founder-Led Sales Process Before You Hire an AE

If you are the one closing every deal, your sales process lives in your head. That works until you hire an account executive (AE) and they can’t reproduce what you do. The fix isn’t a longer onboarding. It’s a documented process built from how you actually win.

Why founder-led sales doesn’t transfer on its own

Founders sell on instinct: which questions to ask, which buyers to walk away from, when to push. None of it is written down because you never had to. A new AE sees the outcome (a signed deal) but not the decisions that produced it.

Step 1: Mine your wins and losses

Pull 10 to 20 recent closed-won and closed-lost deals. For each one, answer:

  • Who was the buyer, and what triggered the search?
  • What did you ask in discovery that changed the conversation?
  • Where did the deal nearly stall, and what unstuck it?
  • For losses, what signal did you miss early?

Recorded calls are the best source. If you don’t have recordings, interview yourself with someone taking notes.

Step 2: Write down who you sell to, and who you don’t

Turn the patterns into an ideal customer profile with explicit disqualifiers. A new AE needs to know when to stop spending time on a deal as much as when to push.

Step 3: Turn your questions into a discovery framework

List the questions you reliably ask, group them by what they uncover (problem, impact, decision process, timeline), and mark the two or three that matter most. This becomes the AE’s call structure.

Step 4: Define stages by exit criteria

A stage named “Proposal” tells an AE nothing. A stage defined by what must be true to leave it does. For example: “Economic buyer identified and budget range confirmed.” Write exit criteria for every stage, and make the CRM enforce them with required fields.

Step 5: Hand over in steps

Run the first pipeline reviews yourself, have the AE run the next ones while you watch, then step back. Don’t skip to the last step.

The takeaway

A transferable sales process is four documents: an ICP with disqualifiers, a discovery framework, stage exit criteria, and a review cadence. Pipeline Rig builds these in a fixed 90-day engagement. Book a review to see where yours stands.
